Google stock lost $500 billion in a day after Google said AI Mode earns less than old search. The cash problem behind it is bigger than the headlines say.

Alphabet lost about $500 billion in a day after Google admitted AI Mode makes less money per search. The cash flow statement shows something bigger: Google stopped buying back its stock this year and started selling new shares to pay for AI.

Google's parent company Alphabet lost about $500 billion of stock market value on Thursday 29 October 2026, its biggest one-day loss ever. Its Class A shares closed down 12.64 percent at $283.82. Only Nvidia has ever lost more in a day. The trigger was Alphabet's third-quarter results, which came out the evening before. Search revenue grew 12 percent, slower than analysts expected, and Google said fast growth in AI Mode searches hurt because AI Mode makes less money per search. Free cash flow was negative for the second quarter in a row, and earnings per share were $2.12 against $3.02 expected.

So the short answer to "why did Google stock drop" is that Search slowed and Google admitted its AI answers earn less than its old search page. But I read the full earnings release, the cash flow statement, the notes in Alphabet's quarterly filing and the call transcript, and the bigger story sits in the cash flow statement. This year Google stopped buying back its own shares. It started selling new ones, and it has raised about $147 billion from outside investors to pay for AI.

Why did Google stock drop after earnings?

Five things landed at once, and here they are in the order the market cared about them.

  1. Search grew slower than expected. Google Search and other revenue rose 12 percent to $63.35 billion. Analysts tracked by FactSet expected about $65 billion. Search growth had been 19 percent in the first quarter and 17 percent in the second.
  2. Google said AI Mode earns less. On the call, chief business officer Philipp Schindler said "the strong growth in AI Mode queries had an impact because of the lower monetization we were seeing in AI Mode." In plain words, more people now search in AI Mode, and each of those searches brings Google less ad money.
  3. Free cash flow was negative again. Alphabet's business brought in $42.3 billion of cash in the quarter and it spent $51.4 billion on data centres, servers and equipment. That left free cash flow at minus $9.1 billion, after minus $5.9 billion in the quarter before.
  4. The spending isn't slowing. Alphabet kept its plan to spend $195 billion to $205 billion on capital projects in 2026. Chief financial officer Anat Ashkenazi said spending will "increase significantly in 2027".
  5. Profit missed, mostly on paper. Earnings per share fell to $2.12. Most of the miss came from an $8.7 billion paper loss on the stocks Alphabet holds, mainly its stake in SpaceX, which cut earnings by $0.55 a share. Even without it, one estimate in The Motley Fool puts earnings at about $2.67 a share, still below what analysts expected.

What did Google say about AI Mode?

Google gave three reasons for the Search slowdown, and AI Mode was the third. Schindler listed currency effects first and changes in some ad categories second, such as a quieter quarter for media ads after the football World Cup. Then he named AI Mode. Schindler called currency "the single largest driver" of the slowdown from the second quarter. The market still heard the AI Mode line loudest, because currency swings come and go, and AI Mode will still matter next year.

One number shows the problem better than any quote. Search revenue was $63.27 billion in the second quarter and $63.35 billion in the third, almost no change at all. Over the same months, Sundar Pichai says Google's search queries grew at their fastest rate in five years. Currency and the end of World Cup ad spending explain part of that flat line, but more searches with flat money is still the AI Mode story in one line. Pichai also said AI Mode questions are about three times longer than normal searches, and the data firm YipitData estimates that AI Mode's share of Google search sessions grew from 1.2 percent to 8.9 percent in a year. That last number is one vendor's estimate, but it fits what Google itself is describing.

Because the answer is the product now. On the old search page, Google showed ads at the top and links below, and people clicked. In AI Mode, Google writes the answer itself, so there are fewer ad spots and fewer reasons to click anything. Google is now placing ads inside the AI answers, but those ads are English only, and advertisers can't even see how their AI Mode ads did on their own. Google's help page says AI Mode results are folded into each campaign's normal impressions, clicks, conversions and cost. If you run ads, that means you're paying for something you can't measure on its own.

The people who used to get those clicks see it clearly. Reddit's chief executive Steve Huffman said on Reddit's own earnings call the same week that "AI Mode does not drive traffic", and that Google is still "crawling us as hard as ever". Reddit's search referrals fell by more than a million a week on average in October. Back in July 2025, a Pew study found that people clicked a normal result on 8 percent of Google visits that showed an AI summary, against 15 percent when there was no summary. In 2025 the worry was that publishers would lose clicks. In 2026 Google is saying its own revenue takes the hit too.

On Hacker News, one founder, kinj28, described the other side of this. His company used to spend upwards of $60,000 a year on Google Ads, and after AI changed his market that spend dropped to zero. His team is now testing OpenAI as a channel instead. One company proves nothing, but it shows the fear advertisers bring to these numbers.

Google stopped buying back its stock and started raising money

This part of the cash flow statement changes how you should read the whole quarter. The halt to buybacks was first reported in July, but the full nine months only show up now. For years, Google used its spare cash to buy back its own shares, which rewards shareholders. In the first nine months of 2025 it bought back $39.8 billion. In the first nine months of 2026 it bought back nothing at all. Instead it brought money in. It sold $42.9 billion of new shares, $19.1 billion of a special kind of stock called mandatory convertible preferred stock, and $85.2 billion of new debt. That adds up to about $147 billion of outside money in nine months, before the $8.9 billion of debt it paid back.

In June Alphabet sold about $45 billion of new shares and preferred stock, including $10 billion to Warren Buffett's Berkshire Hathaway, in what The Next Web called the largest equity offering ever. It also set up a programme to sell up to $40 billion more shares over time. Alphabet's own filing said the money was for "capital expenditures to scale AI infrastructure and global compute". It started selling shares through that programme in the third quarter, $12.4 billion so far, mainly to pay the tax on its employees' stock awards, a bill Google used to pay out of its own cash. The biggest part of the $147 billion is debt. Alphabet's long-term debt has gone from $46.5 billion at the end of 2025 to $125.1 billion now.

The filing's notes show more money already promised. Alphabet has $130.5 billion of leases, mainly for data centres and energy, that haven't started yet, up from $42.6 billion a year ago, and $802.1 billion of purchase commitments, mostly long-term supply deals. If it spends what it has promised for 2026, it will spend $63 billion to $73 billion in the fourth quarter alone. That is more than any quarter so far.

Is this only a Google problem?

No, and that is why the market got so nervous. Microsoft, Alphabet and Meta made $60.7 billion of free cash flow between them from July to September 2025. In the same three months of 2026 they made $7.4 billion, while spending $125.6 billion on capital projects. Martin Varsavsky's post about this passed 332,000 views on X, and I checked his numbers against all three companies' own releases. They hold up, with one warning. Microsoft's earnings release doesn't give a free cash flow number, so I used the standard method of operating cash minus spending on property and equipment. Meta's free cash flow was minus $2.1 billion. Microsoft's was still positive, at about $18.6 billion. Their revenue is still growing at 19 to 26 percent, so they aren't selling less. The bill for AI is growing faster than the money coming in.

What this means for India

On 28 October 2026, Google started showing ads in AI Mode in ten more countries, and India is one of them. Australia, Canada and Singapore are on the list too. The ads inside AI answers are English only. Hindi AI Mode has been live since September 2025, but it has no ads inside its answers yet. If you run Google Ads in India, your Search, Shopping and Performance Max campaigns now appear in AI Mode answers on their own, and the results get mixed into your normal reports. So you are paying for AI Mode spots you can't measure apart from the rest. Indian news and blog sites that live on Google clicks face the same drop in clicks that Reddit described.

"This is the 2012 mobile scare all over again"

That is the strongest case for Google, and Pichai made it himself on the call, comparing this moment to Google's "shift to mobile over a decade ago". It has real history behind it. In early 2012 Google's price per ad click fell as people moved to phones, and the stock dropped more than 8 percent in a day. Through the middle of 2012 the price per click was 15 to 16 percent lower than a year before. Larry Page said in January 2013 that "the CPCs will improve as these devices improve", and he was right. Search went on to earn $63.1 billion in the last quarter of 2025 alone. The rest of the business is strong too. Google Cloud more than doubled to $30.7 billion this quarter, with $11.1 billion of operating profit and a $561 billion order book, and revenue across Alphabet grew 25 percent.

I don't think the mobile story fits this time, for three reasons. On a phone, people still clicked ads, and the screen was only smaller. In AI Mode, the answer replaces the click, and the sites that used to get the click say it has gone. Mobile also never needed $200 billion a year of spending to keep up. And in 2012 Google paid for the shift out of its own cash, while in 2026 it is selling new shares and borrowing to pay its bills. Cloud is doing well, but Cloud is not where most of Google's profit has come from, and its revenue is still less than half of Search's.

What Google should tell us

Philipp Schindler said Google's ad tests in AI Mode have shown "promising results". Sundar Pichai said AI Mode searches are three times longer, and Schindler said they carry high-value commercial intent. Neither gave a single number for how much an AI Mode search earns compared with a normal one, and Google's own advertisers can't see AI Mode results on their own. If the results are promising, Google should show them, starting with a separate line for AI Mode in every advertiser's report. A company that is selling new shares to fund AI owes its shareholders and its advertisers that much.

My prediction

When Alphabet reports its fourth quarter of 2026, in early 2027, its free cash flow will be negative for the third quarter in a row, and Google will still not publish a number for how much an AI Mode search earns. If either part is wrong, I will say so here.

The first part follows from Google's own plan. It would need to spend $63 billion to $73 billion in the fourth quarter to hit its target, and it has not brought in more than $52.4 billion of operating cash in any quarter in the past year. The second part follows from how Google has handled AI Overviews, where it has never broken out the revenue either. Watch the cash flow statement on results day, not the headline profit.

Questions people are asking

Why did Google stock drop today? Alphabet fell 12.64 percent on 29 October 2026 after its results showed slower Search growth, a warning that AI Mode makes less money per search, negative free cash flow for a second quarter, and an earnings miss.

How much did Google stock fall? It closed at $283.82, down 12.64 percent, after falling as much as 15.8 percent during the day. About $500 billion of market value was lost.

What is Google AI Mode? It is a chat-style mode inside Google Search that writes a full answer and lets you ask follow-up questions. It is different from AI Overviews, which is a short AI summary above the normal results, and from the separate Gemini app.

Does AI Mode show ads in India? Yes, since 28 October 2026. Ads inside AI answers are English only for now.

Did Google stop stock buybacks? Yes. Alphabet bought back no shares in the first nine months of 2026, after $39.8 billion in the same months of 2025, and raised about $147 billion through new shares, preferred stock and debt instead.

Is Google's free cash flow negative? Yes, for two quarters in a row: minus $5.9 billion in the second quarter of 2026 and minus $9.1 billion in the third.
